SAP's service partner ecosystem needs a new business model

The major misconception within the SAP service partner ecosystem right now is this: as long as there is high demand for S/4 migrations, business can simply continue as usual. That’s convenient, but risky for several reasons.

Although a significant number of companies have yet to migrate, the previous formula is no longer valid: High demand for S/4 migrations does not automatically lead to full order books, nor do scarce consulting resources lead to high utilization rates. Many large companies have already completed or planned their migration programs.

That leaves small and medium-sized businesses with smaller budgets, tighter time frames, and standardized SaaS solutions. “Rise” and “Grow with SAP” scenarios promote standardized implementations rather than tailoring each system landscape individually. This is relevant for small and medium-sized system integrators: During the boom years, many expanded their capacities because qualified personnel were in short supply. Now, these structures are facing smaller, repeatable, and more standardized projects. Automation and AI are amplifying this effect. Structures, skill sets, and cost estimates may no longer align with market demand.

From the Delivery Challenge to the Sales Challenge

As a result, the central management task is shifting: the delivery challenge is becoming a sales and go-to-market challenge. Those who have relied on incoming bids and strong relationships with existing customers can no longer count on the market to deliver the next wave of business. The supplier-driven economy is giving way to a competition-driven economy. Partners must help shape demand rather than merely fulfilling it.

What matters most is no longer simply whether a provider can implement an SAP system, but whether it can clearly explain which business problem it solves, which innovations it enables, and which process improvements it implements. This changes both the language of sales and its target audience. The point of contact is increasingly located within the business unit, where process modernization, data strategies, and AI-driven innovations are discussed. New buying centers do not expect abstract capacity commitments or a long list of technical certifications. They expect business outcomes: faster processes, better control, more reliable data, or the ability to implement changes without creating new technical legacy issues. Business and process consulting thus become not just a nice-to-have add-on, but the gateway to the actual engagement. Those who fail to gain this access are easily reduced to the role of an interchangeable implementer.

A Starting Point for the Future

Consequently, the strategic response cannot simply be to assign the same consultants to smaller projects. The portfolio needs standardized offerings for cloud transformation, Clean Core, process and data work, and AI-driven modernization. Expertise must expand from purely implementation-based knowledge toward industry, process, and consulting expertise. Positioning also requires a long-overdue decision: What does the partner uniquely stand for—beyond simply claiming to be proficient in SAP? The timing for this reorientation is favorable because capacity utilization and margins are still strong in many areas. Those who wait to react until project sizes, daily rates, and inquiries visibly decline will be forced to restructure under pressure.

The winners won’t be those who manage the final phase of the migration boom most efficiently. They will be those who recognize this transition early on as the starting point for a new business.
