SAP uses highly complex metrics such as the Full Use Equivalent (FUE) to force existing customers into a system that often drives up the total cost of ownership uncontrollably, while a contractually sovereign cloud exit strategy for the event of failure is simply missing.

SAP CEO Christian Klein himself made it clear at the 2025 Annual General Meeting that this is primarily about stabilizing and maximizing revenue when he bluntly hinted that license revenue per existing customer could double or triple by switching to an S/4 subscription model.

To secure this lucrative vendor lock-in, the Group is using its latest ERP innovations as ruthless sales leverage. Technical developments such as artificial intelligence, the digital assistant Joule or sustainability tools such as the Green Ledger are systematically withheld from loyal on-prem customers and only made available to those users who can be squeezed into the expensive cloud contracts of Rise or Grow.

For the prudent existing SAP customer, this investigative insight means that genuine innovation is increasingly being held hostage to commercial cloud success. Consequently, anyone who relies on the cloudy promises of Rise and Max Success without a negotiated ERP strategy, forensic legal support and independent license monitoring is not only sacrificing their digital sovereignty, but also risking an incalculable cost trap that will leave their own company permanently hooked to the ERP giant's drip for years to come.
