For decades, the conventional wisdom was that modernization is expensive, takes a long time, and offers little demonstrable business value. With agent-based AI, the cost-benefit ratio is fundamentally shifting—and with it, the question that a CEO should be asking their IT department.

I’ve heard this—or something very similar—time and again over the past few years—from executives whose SAP projects have gone off the rails for the third time, and particularly poignantly from a CFO to whom the CIO reports and to whom every escalation ultimately goes. This article was inspired by that reality. And there is now a way out that doesn’t involve yet another delay. That’s what the following report is about.

How Agent-Based AI Makes Companies More Successful

After two years of experimenting with artificial intelligence (AI), companies have come to realize which form of AI actually delivers results. It is not the common AI assistants that answer questions, summarize documents, and write drafts—useful for individuals, but they do not change the flow of business processes. It is innovative AI systems that take on a task rather than simply answering a question. They understand the initial situation, plan the steps, execute them in the company’s development environment, verify the result, and present it ready for approval—in a transparent, repeatable manner, and in hours rather than weeks. The key point here is that such a system handles the task across all roles—business analysis, development, infrastructure, and testing—which previously had to be passed back and forth among several specialists. Because it acts like an agent who sees a task through to completion, rather than like an assistant who answers a question, these are referred to as „agent-based AI systems.“ The difference from a standard assistant, such as a chatbot, is the same as the difference between a consultant who writes recommendations and a well-coordinated, experienced team that fully completes the assigned tasks—though one thing is clear: humans make the final decisions regarding production deployment.

From the Boardroom

A scene like the one currently playing out in many companies: Thoughts from a board member the night after the steering committee meeting on the SAP migration: „It’s been the same thing for three years. It’s taking longer, it’s going to cost another fifty million, and I don’t know if I’ll even go live with the new system. It’s been postponed for the third time, and the second project manager has been replaced. My IT team and the consultants are at each other’s throats, and none of them is ultimately responsible—except me. I’m sick of hearing about it. So is my supervisory board.“

There are three reasons why this makes a company more successful—the same three factors that set competitors apart from one another. First, the speed with which a company responds to the market: a new product, a new distribution channel, a new pricing model—everything must be reflected in the business systems before the company can act on it. Whoever does this first achieves the best margin; whoever comes last competes on price. Second, the costs and risks of day-to-day operations: The more capacity operations tie up, the less is left for change—and the less a company has documented and understands its own code within its systems, the greater the risk of cyberattacks. Third, the knowledge of what sets a company’s business apart from others—the processes, rules, and exceptions that have distinguished a company from the competition over decades. Agent-based AI addresses all three of these points because it is deployed where it makes a difference: in the systems the company uses to run its business. This applies to large-scale modernization as well as to companies that want to leave their systems as they are and simply make day-to-day operations faster, more secure, and more cost-effective.

Two leading global industrial companies—which are among the first to integrate the Nova Intelligence platform into their core systems and are willing to share their results with the public—have demonstrated what this means in terms of numbers: Festo, the automation specialist based in Esslingen, and the KION Group in Frankfurt, one of the world’s largest suppliers of forklifts and warehouse technology. The time from a business requirement to a productive change in the system drops from months to weeks, ongoing operations require only a fraction of the previous capacity, and the costs of the transformation itself are estimated by experienced consulting firms to be reduced by about half. The figures for time and capacity are measured, not estimated; all numbers are derived step by step in this article. The result achieved at the end of such a modernization now has a name: Cleanfield.

In most German industrial companies, the system used to run the business is called SAP. That’s where the processes, master data, orders, and financial statements are stored—along with the business logic that defines the company. That’s also where the largest budgets for the coming years will be allocated, because the old systems are being phased out and modernization is on the agenda for every executive board member, whether they like it or not. That’s why SAP is the place where agent-based AI has the greatest impact.

One prerequisite is often underestimated in many companies: agent-based AI is only as good as the foundation on which it operates. It needs the company’s data and business logic in digital form—complete and of reliable quality—not stored in people’s heads, not in Excel spreadsheets, and not in code that no one reads anymore. Where this foundation is lacking, even the best AI can only provide plausible guesses. That’s why every serious implementation begins with the same task: fully understanding and documenting the existing system so that the agents can work based on verified facts. For humans, this is a laborious process. It is the first step that an agent-based platform handles on its own—and the reason why the results are reliable afterward.

That is exactly why Nova Intelligence was founded—the company behind the platform used by Festo and KION: an agent-based AI platform for enterprise systems, including SAP and others, founded in Silicon Valley in 2024 by researchers who develop AI systems themselves, and by the co-inventor of SAP HANA, who, together with SAP founder Prof. Hasso Plattner, initiated the HANA project and led it as his deputy—the „New Architecture“ that became the foundation of SAP S/4HANA. The platform’s capabilities are most clearly demonstrated by a specific case—a system that was already optimized but still managed to improve significantly once again.

A program that had already been optimized

At KION, a business-critical logistics process was running on an application that had recently been developed for S/4HANA and had already been optimized—yet it was still too slow for operational use. The code was familiar, and the team had even tried to speed it up on their own. It wasn’t until an AI platform—one that understands not only the code but all the underlying processes in the system—was brought in that the key areas for improvement were identified. The result: The program now runs 400 percent faster.

This wasn’t an isolated incident. Across all tasks that KION’s SAP experts have measured since then, they’ve saved an average of 86 percent of their working time. Troubleshooting a system failure—which used to take about four hours—now takes less than 20 minutes. Users rate the platform 9.7 out of 10; the recommendation rate is 100 percent.

„Nova Intelligence addresses the two requirements that are most important to us: operating systems that are truly Clean Core-compliant and achieving the development performance that our SAP landscape demands,“ says Carsten Engelbrecht, CIO of the KION Group. „The results were outstanding.“

For a CIO, figures like these are a success. For a CEO or CFO, they are more than that: they are an indication that the cost-benefit analysis that executive boards have been using for twenty years to make decisions about their core systems is no longer valid.

The Investment Question, Reexamined

The cost-benefit analysis to date has been as follows: The SAP system is the backbone of the business, and its in-house developments—which have evolved over decades—contain the process logic that truly sets the company apart from the competition. But modernizing this system—the transition from SAP ERP, commonly referred to as ECC, to the new S/4HANA product line—has, in most cases, failed to provide companies with a competitive advantage: the same processes, the same logic, just on a new technical platform, at a cost running into the hundreds of millions. So companies invested as little as possible, postponed the major modernization for as long as they could, and treated it as a cost center. According to a Gartner forecast, by the end of 2027, just under half of ECC customers worldwide will still not have migrated to S/4HANA. Even those who have begun the migration often still run part of their systems on ECC—not out of negligence, but because the traditional route through consulting firms is too expensive, too complex, and too risky. Anyone expected to spend hundreds of millions on a program that ultimately delivers the same business processes as before is right to hesitate.

At the same time, there’s a second question on every executive board’s agenda: Where should we invest in AI, and where will it pay off? In most companies, the honest answer is: We don’t know yet. There are many pilot projects, but few viable business models. The problem is rarely the technology. It’s the knowledge that AI lacks—knowledge about how the company actually operates: which pricing rules apply to which customers, how custom orders are scheduled, and why a process runs differently at Plant B than at Plant A.

And it is precisely this knowledge that is concentrated in one place: in the SAP system’s proprietary code, which has evolved over time. For decades, companies have used it to capture what sets them apart from their competitors; the core business logic is almost always embedded in the SAP system itself.

However, this knowledge is mostly undocumented; it leaves the company with every employee who retires, and it remains inaccessible to any AI as long as it exists only as code.

This means both questions are closely related. An agent-based AI platform that modernizes an SAP system must first fully capture this knowledge—every process, every rule, every dependency—and store it in a documented, machine-readable format. The result is the core of what the company needs for its own AI: a company-specific knowledge model of its business processes that belongs solely to it, grows with every use, and serves as the foundation for the AI applications of the coming years.

That’s the new trade-off. Modernizing core systems is no longer a cost center that companies keep putting off. It’s the strategic path through which a company builds the foundation for its own AI platform—and its benefits are evident from day one in measurable results.

Cost-Effectiveness in Detail

What does that mean in terms of numbers? Nova Intelligence is now being used by a growing number of customers. Two of them, Festo and KION, are making extensive use of the platform within their SAP teams, have disclosed their metrics, and are publicly endorsing it. At Festo, the team first compiled these metrics for its own executive board to demonstrate the return on investment from the Nova investment.

The first lever: Productivity. Festo has been working with SAP since the 1970s and was among the first thirty companies worldwide to implement the system. Since Nova has been in use within the SAP teams, their productivity across all tasks has increased more than fivefold. For individual tasks, the increase is even greater: documentation, for example, which used to take three months to complete, is now produced in about one day. Festo’s CIO, Dr. Jörn Weigle, puts it this way: „The way we answer the three big questions about our SAP program—how long does it take, what does it cost, and how big is the risk—has improved significantly since Nova became part of our teams. Our team estimates that, on average across all tasks, it is more than five times as productive. A capacity gain of this magnitude fundamentally changes the rules of the game for our organization.“ The value of such a capacity gain depends on how a company uses it.

The second lever: Costs. The impact on costs stems from productivity—in a specific order. The lever that has the fastest effect is external consultants: Any task that your own team can complete five times faster no longer needs to be outsourced. Next comes internal capacity, then the software itself, and finally risk—disruptions, outages, and security incidents, which become less frequent once a company fully understands and has documented its own code. For a CFO, one point is important here: A blanket percentage for cost reduction is deliberately not mentioned here because it depends on the starting point—on the scope of the in-house code, the proportion of external consultants, and the number of disruptions. What is available, however, are the measured productivity figures from Festo and KION, which can be used to calculate the cost impact for your own company.

The third lever: Capacity. This is where the calculation becomes interesting for the executive board. In a typical SAP organization with 100 specialists, 80 are responsible for day-to-day operations—maintenance, troubleshooting, adjustments, and support tickets. Twenty work on new processes and business requirements. If productivity increases fivefold, as measured at Festo, sixteen specialists can handle the same operational workload that previously required eighty (16 × 5 = 80). Sixty-four are freed up and join the twenty: Eighty-four instead of twenty work on new initiatives—more than four times as many, without a single new hire and without a single additional consultant. That is why Weigle speaks of changed rules of the game: work that used to be completely outside the scope of planning becomes possible.

Capacity—today, 80 percent maintenance; with Nova, 84 percent innovation.

A lever of a special kind: Business Units and IT at the Same Table. At Festo, „business-IT alignment“ is explicitly one of the platform’s six areas of application—alongside modernization, documentation, production support, security, and process design. The greater benefit lies not in individuals working faster, but in the elimination of handoffs. Months-long lead times were never actually months of work: In a traditional SAP project, every requirement passes through a chain—business unit, functional consultant, developer, Basis, testing—and, because hardly any requirement is correct the first time, this process is repeated multiple times. Over the past twenty years, a large part of this chain was often offshore, in another country and a different time zone; the people who needed a solution and those who built it were often not working side by side. Each iteration took weeks. With an agent-based platform, a result is produced within hours, and the business unit and IT review it together, modify it together, on-site, in the same meeting—as many times as necessary until it’s right. That’s why one or just a few developers can now accomplish what used to require hundreds. The greatest savings lie between the roles, not within them. This much closer coordination also shortens the turnaround time for a change to reach production. A team’s productivity is an internal metric. How quickly a business requirement is incorporated into the system, on the other hand, is the company’s time-to-market. According to the metrics measured at KION, this lead time consists of two phases: understanding what already exists and what needs to change—which typically takes up the majority of the time—and then building and testing. In the first phase, the time required to analyze the affected system objects dropped from over three hours to about ten minutes; in the second phase, development time was reduced by 80 percent. For the company, this means that a change that used to take five months now reaches production in about two weeks—roughly ten times faster, with the same team.

Time to Market – 5 months today, 2 weeks with Nova

The fifth lever: Transformation costs. The largest single item a board of directors decides on during an SAP modernization is the program budget—hundreds of millions, calculated by strategy consultancies and system integrators based on effort estimates from the era of manual work: weeks for analyzing the existing system, months for new development, test cycles, and rework. It is precisely these items that change when an agent-based platform takes over the work. Consulting firms and system integrators who have become familiar with the platform through client projects estimate that transformation costs will be reduced by around 50 percent—depending on the company’s starting point, and in some cases even more —and are now planning SAP programs using the platform. And the first companies familiar with the Nova platform are making its use a requirement in their requests for proposals to consulting firms. The extent of the savings in each individual case depends on the starting point, the amount of in-house code, and how many steps of the plan are actually executed using the platform; experience gains with each project. For the CFO, this raises a simple question for anyone who submits a program budget to him: In which steps does this plan already factor in cost reductions achieved through an agent-based platform—and in which steps does it still rely on the cost logic from two years ago?

The sixth lever: Quality—and with it, risk. Every change is made within a fully documented system, follows the company’s development guidelines, and is tested before any employee sees it. As a rule, it’s right the first time. This pays off in two ways. In day-to-day operations: rework, troubleshooting in the production system, and repeated analyses become significantly less frequent—in mature SAP landscapes, these activities account for a significant portion of maintenance. And in terms of risk: An error that never reaches the production system is a failure that never occurs—and if one does occur, the cause is identified in minutes rather than hours. Quality is the quiet lever: It never appears as a separate line item in any business case, and yet it strengthens all the others.

Return on Investment. Analysts at PAC have examined the return on investment that an SAP modernization with Nova can achieve and estimate it to range from 220 to 1,400 percent, depending on the size and complexity of the SAP landscape—the more extensive and older the custom code, the higher the return. These figures reflect only the modernization itself. During ongoing operations afterward, additional savings are realized that are not yet included in these figures: The total cost of ownership decreases sustainably because the custom code is reduced to the core business logic and, in accordance with the Clean Core principle, uses only those interfaces that SAP will support in the future. As a result, every upgrade, every test, every outage, and every new requirement costs less in the long run. The value of the initial investment thus grows over the years.

Daily Savings During Normal Operations

These results are not tied to any specific transformation program. The platform supports the entire lifecycle of an enterprise system, at every stage: understanding the current state, designing future processes, implementation, testing, deployment, and ongoing operations. Transformation is one chapter—not the end product.

Even companies that deliberately choose not to make any changes—because they don’t want to tamper with processes that are already working—benefit: better quality in all new developments that are being created anyway, faster testing, and faster resolution of issues and support tickets that arise every day. The American machine tool manufacturer Haas Automation demonstrates just how far this can go: There, the material requirements planning (MRP) cycle determines what will be produced and procured the next morning. When the cycle aborted during the night and had to be rerun until 4:00 a.m., the expert in charge was unavailable. Nova reconstructed the entire process, found the error, and specified exactly how to fix it. CTO Craig Leonard implemented the fix himself, started the run, and by 2:00 a.m. it was complete—well before the early shift began. About 80 percent of customer issues at Haas are now diagnosed and resolved directly through the platform. „I don’t know how I survived without Nova,“ says Justin Zimmerman, SAP Manager at Haas Automation. „I’ve had two careers: one before Nova and one after Nova.“

The rule of thumb: As long as people are working on an SAP system, that work can be done more cost-effectively or more quickly—or both.

Four Key Metrics an Executive Board Should Expect from Its IT Department

The levers have thus been identified. What remains is the question of how an executive board can determine whether its own company is benefiting from them. Not through presentations, but through four metrics that any IT department can measure—summarized here once again as the four questions an executive board should ask its IT department, in this order.

Risk. What percentage of the company-specific code is undocumented, unpatched, prone to errors, or outside the modern target architecture? Risk in SAP landscapes doesn’t just mean security vulnerabilities—which are often found in legacy custom code—but also program errors, performance issues, and outages that halt operations—to the point where a process stops running overnight and halts production in the morning. A system that no one fully understands anymore is a risk—regardless of whether it’s running stably. A system that the team fully understands again reverses this situation: Incidents occur less frequently because changes are implemented cleanly, and they are resolved more quickly when they do occur. This factor does not belong in a return-on-investment calculation; it is a prerequisite for it.

Capacity. What percentage of the SAP organization keeps operations running, and what percentage is working on change? The starting point is usually eighty to twenty; the target is sixteen to eighty-four—the calculation is shown above.

Time to Market. How long does it take from a business requirement to a production change in the system? This isn't a measure of a team's productivity, but rather the time-to-market for the entire company.

Differentiating business logic. What percentage of the business logic that truly sets the company apart from the competition is documented and has been rebuilt using the latest SAP technology—rather than existing only in the old code and in the minds of those who wrote it?

Cost savings result from all four of these factors. Anyone who demands these four figures from their IT department has a basis for decision-making that no vendor presentation can provide.

Two Paths to S/4HANA—and a Third One That Only Nova Can Make Possible

All of this has the greatest impact on a project that many companies still have ahead of them: the transition to S/4HANA. The path a company chooses for this is not a technical question—it depends on whether the cost-benefit analysis adds up. And when it comes to this very choice, the same pattern has been repeating itself in large companies for years.

Companies have two options. Greenfield: A blank slate, with processes implemented as much as possible using standard SAP functionality, leaving behind the old in-house developments. Brownfield: The existing system is carried over and technically migrated to the new platform, along with everything that has accumulated over the decades.

The typical scenario: A company opts for a greenfield project because it wants to take advantage of the opportunity for a fresh start. After three, four, or five years, it realizes that 100 percent standardization is unattainable—because production has unique characteristics, because the industry imposes requirements that no standard process can address, and because the distinctive business logic is simply too complex to replicate manually. Programs into which hundreds of millions have been poured stall; some fail and are discontinued, while others must be pivoted to a different approach at short notice. This is not an isolated case: Several large companies in Germany and the U.S. have been stuck for five years or more in greenfield projects that are not yet live—some have already halted their projects.

Then comes the pressure: Regular maintenance for the old ECC systems ends in late 2027; after that, SAP will charge additional fees, and the extended maintenance period also expires in 2030. Faced with this pressure, many companies are switching to brownfield solutions. The technical conversion reliably gets them past the deadline—but it’s not the simpler solution; it’s the more complex one: The old structures remain in place; maintenance doesn’t become cheaper after the conversion, but rather more expensive; the company has a new system whose proprietary code still relies on the old data logic—and the actual modernization still lies ahead.

This holds true as long as “Brownfield” remains what the term has traditionally meant: a technical conversion. With an agent-based platform, the same starting point yields something different—the existing system is not copied, but rather understood, refined, and integrated into the target architecture. The result is a “Greenfield” project, using the existing system as its starting point. The new modernization method developed by Nova has become established under the name Cleanfield. Nova provides further information on the method at www.cleanfield.ai available. The question is therefore no longer “greenfield or brownfield,” but simply: How much of the existing infrastructure will be retained, and how much will be redesigned? The platform works at every point on this spectrum—and a company can apply it differently across its various divisions.

Three Paths to S/4HANA—with Nova.

For a CFO, there’s one argument that sums up this decision: Brownfield means two phases. The first is the technical conversion. The second usually follows—because SAP requires extensions based on the new architectural model in its cloud offerings—mandatory in the public cloud, and in the private cloud, it serves as the benchmark against which all in-house code is measured—and because the vast majority of legacy in-house code does not meet these requirements. So, those who choose a brownfield approach first pay for the conversion and then, under time pressure and with increased complexity, for the actual modernization.

With Nova, two programs become one, because modernization no longer has to be a separate project: The platform analyzes the entire codebase, maps each function to the S/4HANA standard where it is supported, and reduces custom code to only what truly sets the business apart. There are three ways to get there, and the company chooses—which may vary by department:

Brownfield – Convert first, then clean up. The system is technically migrated to S/4HANA; afterward, the team uses Nova to clean up and modernize the legacy code carried over into the new system. The established approach, now made predictable with Nova.

Cleanfield – Clean up first, then convert. The work begins in the existing ECC system, specifically in its development environment: Proprietary code that is no longer needed is removed using Nova, and the business logic is rebuilt in advance to be S/4HANA-compatible. The technical conversion remains a separate step that follows, but it transfers a system that has already been cleaned up—not one burdened with legacy code. This new approach is made possible by Nova.

Greenfield – Rebuild while preserving knowledge. The processes are redesigned, and Nova builds only the portion of custom code that truly sets the business apart. Because the platform understands the business logic of the old system—not just the code—it can carry that logic over even when the processes are structured differently in the new system: What sets the company apart is not lost, even if things work differently in the future. The proven approach: using Nova without losing the company’s unique business logic.

In all three cases, two separate programs with two budgets are transformed into a coherent, predictable path—one that is faster, carries less risk, and ultimately results in a more modern and secure system. Brownfield and greenfield remain the familiar approaches, but with Nova’s support, they move closer to the cleanfield outcome. The new approach—which involves cleaning up first and then converting—achieves this the fastest. Weigle put it this way in Kreuzlingen, where he first saw Nova a little over a year ago: „If I’d had Nova Intelligence available earlier, I would have handled S/4HANA migrations differently.“

"My SAP team uses Nova as its primary tool. However, it replaces two programs with one, because the modernization is not carried out as a separate project. And its advantage becomes apparent over the system’s lifecycle: In the years that follow, the company operates a system it understands, rather than one it inherited.

And when a company has already made the switch or chooses a brownfield approach for valid reasons, the same applies: The platform handles the cleanup, documentation, and modernization of the interfaces—and delivers the productivity and quality gains described in this article from day one. The path to a fully understood, modern system is open from any starting point.

Five Factors for Success in Implementing Nova

Technology is the smaller part of the decision. The bigger part is the question of how a company organizes itself so that the cost-benefit analysis adds up. Based on the experiences of early adopters, five success factors can be identified.

Business units and IT work on a single platform. The traditional divide in SAP projects lies between the business unit, which describes what it needs, and IT, which implements it. A platform that documents the existing process in an understandable way gives both sides a common language: The process owner sees what the system does today, the business unit designs the target state, and the developers implement it.

The capacity is being deliberately shifted. The gains from a fivefold increase in productivity don’t happen on their own. A company must decide what to do with the freed-up capacity—work through the backlog, accelerate the transformation, reduce the number of consultants, take on new business requirements, or drive innovation. Those who fail to make this decision will end up with a more productive team, but no change in their cost structure.

The role of architects is being elevated. According to the CIO, the enterprise architect is the most important role in the SAP organization—the person who decides what becomes standard and what remains as proprietary code that sets the company apart. With a platform that prepares and justifies this decision for each function, the architect’s work shifts from searching to deciding.

Governance is integrated into the process. KION has incorporated its own development guidelines into the platform; a quality gate is planned before each release to production. Festo has uploaded its coding guidelines, and the platform applies them when generating code. This is the unspectacular part that is crucial for the executive board: The platform operates within the customer’s development system all the way to a tested, production-ready result—the decision to release to production remains with the customer.

Proof of Value. The process does not begin with a limited functional test, as is typical in a proof of concept, but rather with a comprehensive proof of value: The customer uses all of the platform’s features on their development system. Within the first month, the increase in productivity becomes apparent, and based on this, the company decides whether to continue using the platform.

What these five success factors have in common is that they require the team to embrace the platform. Weigle comments: „There were no reservations on the part of the developers involved—quite the contrary: The team is convinced of the platform’s value because it frees up resources for other, more urgent tasks.“ And elsewhere: „My SAP team uses Nova as their primary tool. It’s one of the first things they open in the morning and one of the last things they close in the evening.“ At KION, Saber Lamine, SAP Solution Architect, describes it this way: „It feels as if we’ve hired an entire additional team of capable colleagues.“

Why a Generic AI Assistant Isn't Enough

The obvious question from the executive board is: Why do we need a specialized provider for this when generic AI assistants are widely available? The answer has two parts. SAP is a proprietary ecosystem with its own programming language, its own data models, and in-house developments dating back decades—an off-the-shelf language model doesn’t understand this depth. And even if it did understand it: No responsible company would connect an unsecured AI model directly to the system that pays salaries, manages production and logistics, prepares monthly financial statements, and forms the basis of financial reporting. It requires the underlying platform—authorizations, control, traceability, and the guarantee that the company’s knowledge remains within the company and is not used to train third-party models.

The scale of the task is evident from SAP itself: Even the manufacturer took more than a decade to migrate its own, fully understood standard code to the HANA architecture—not because of negligence, but because the task is so immense. For customers, this is compounded by 30 to 40 percent—or more—of custom code that no one but they themselves knows. The industry has long known that this task cannot be accomplished manually. For over a year now, customers have been demonstrating that it can be accomplished using agent-based AI.

Noteworthy is its close relationship with SAP: The group holds a stake in Nova through its investment arm, SAP.iO, and the solution is listed in the SAP Store—the marketplace where SAP carries only partner solutions that the company has reviewed and approved for its customers, and which SAP’s own sales team also uses when recommending complementary solutions to customers. The logic is simple: Nova achieves exactly what SAP wants—to help customers transition to a modern S/4HANA foundation faster and with fewer resources. Nova complements SAP’s own AI initiative, Joule. Joule is aimed at end users and is primarily available in SAP’s cloud environments; for ECC, SAP is now making it available to customers who have embarked on the path to the cloud. Nova focuses entirely on the teams that build, modify, and operate the system, and also works directly on ECC, which the majority of SAP customers still use today—in both small and medium-sized businesses and globally active enterprises. This allows multiple ECC systems to be connected simultaneously and integrated with a new S/4HANA system.

Three Architectural Styles, Two Worlds, One Team

Nova Intelligence was founded in Silicon Valley in 2024 and had raised $40 million in funding by May 2026. What sets the company apart from other AI providers is its combination of two areas of expertise that rarely come together—and its experience not only in using platforms but also in building them.

From left: Emma Qian, Prof. Dr. Alexander Zeier, Sam Yang. Here is the May 2026 cover story About Nova Intelligence, Agentic AI, SAP Clean Core, and Brownfield vs. Greenfield vs. Cleanfield.

Co-founder and CEO Emma Qian comes from Google DeepMind and Meta AI, where she developed AI systems herself. Co-founder and CTO Sam Yang had previously built a successful financial app with over two million users before co-founding Nova.

Co-founder and Chief Scientist Prof. Dr. Alexander Zeier has been working with SAP systems since 1992—when R/3 was first launched—and during that time has helped build two architectures that have transformed the way companies operate. The first was APO, SAP’s solution for supply chain management: Starting in 1998, he helped guide it—first in his doctoral thesis, then as a product manager—to global market leadership over the course of seven years. The second was HANA. In April 2006, he launched the HANA project and led it until 2012 as Hasso Plattner’s deputy—the „New Architecture“ that brought all corporate data into main memory and, for the first time, combined transactions and analytics in a single database. Eight granted patents identify him as a co-inventor of the HANA platform alongside Hasso Plattner; the book they co-authored became the definitive reference work on the technology. Today, HANA is the foundation of S/4HANA and thus of every system discussed in this article. He then spent over eleven years at Accenture overseeing S/4HANA transformations, including more than seven years as Global CTO of the world’s largest SAP practice—with 85,000 consultants worldwide—managing hundreds of transformations without a single failed project. Nova is the third of these architectures—and the one with the greatest leverage: APO made the planning model shareable, HANA made the data shareable, and Nova makes the company’s knowledge shareable—and turns them into results.

The leadership team also includes Chief Customer Officer Justin Kershaw: he spent ten years at Cargill, the largest privately held company in the U.S. with approximately $165 billion in revenue; he was responsible for the global SAP program starting in 2014 and served as CIO starting in 2015. During this time, he modernized one of the world’s largest SAP systems—and understands the decision at hand from the perspective of someone who had to make it.

How Innovation Leaders Are Already Using Nova Today

The companies featured in this article have one thing in common: They are among the innovation leaders who adopt cutting-edge technology earlier than others. This pays off. Companies that implement agent-based AI in their SAP landscape today are more flexible, have more powerful systems, and can respond more quickly to changes. At Festo, the productivity of the SAP teams has increased more than fivefold across all tasks. At KION, SAP experts save an average of 86 percent of their working time across all measured tasks, and a business-critical application that had already been optimized now runs 400 percent faster. At Haas Automation, approximately 80 percent of customer issues are now diagnosed and resolved directly by the platform.

Fresenius, a DAX-listed healthcare company, is driving a multi-year corporate transformation to standardize processes, reduce the complexity of legacy systems in its IT landscape, and migrate to SAP S/4HANA. Nova Intelligence is supporting parts of this transformation through its AI platform.

A concrete example—ZEISS—shows how the two established approaches, brownfield and greenfield, can be combined in a new way. The company is the sole supplier of optics for ASML’s EUV lithography machines, without which no modern AI chip can be manufactured. Anyone who provides the foundation for the AI industry has good reasons not to leave the foundation for their own AI platform to chance. ZEISS deploys Nova across its entire SAP system, leveraging the full range of the platform’s capabilities. In areas where processes change only slightly, the existing system serves as the starting point and is modernized using Nova. Where business is being fundamentally redesigned, the same platform incorporates the new process design and builds only the portion of proprietary code that truly sets a company like ZEISS apart. This is the answer to the question of how much to keep from the existing system and how much to build anew: it varies by area, all on a single platform.

„After an extensive pilot phase, we decided to implement Nova’s agent-based AI platform over the next several years because it makes our SAP modernization to S/4HANA faster and more cost-effective, while also making our day-to-day operations more secure and reliable,“ says Carsten Trapp, CIO of the ZEISS Group. „More reliable because we resolve operational disruptions more quickly. More secure because Nova identifies security vulnerabilities throughout the entire SAP system, allowing us to address them immediately before they become a risk. This is particularly important for us, as ZEISS is subject to very high security requirements in the semiconductor and medical technology sectors. In our modernization efforts, we’re combining greenfield and brownfield approaches in a novel way: depending on the area, we’re either modernizing existing systems or redesigning processes—all using the same platform. This approach is gaining traction in the market under the name “Cleanfield,” and we’re among the first companies to implement it comprehensively. What’s crucial for us is that Nova doesn’t stop at documentation: The platform makes existing processes understandable for both business units and IT, generates the code, tests it, and submits it to our employees for final review. We make the decision on its implementation. That’s why we’re using Nova more broadly today than originally planned. Furthermore, we’re using Nova to build our AI knowledge core: the documented knowledge of business logic that sets us apart. This is an investment in the future of ZEISS.”

Behind this approach lies a point that is often overlooked in many executive board discussions: It is not technology that determines competitiveness, but process design—how a company structures its processes, how quickly it can change them, and whether the system acts as a tool or an obstacle in the process. A platform that directly incorporates new process designs and integrates them into the system puts the power to shape those processes right in the hands of the executive board.

Weigle from Festo put it succinctly: If he’d had Nova sooner, he would have set up his S/4HANA migrations differently from the start. Anyone starting today can do exactly that.

What sets Nova apart from other solutions can ultimately be summed up in one sentence: The platform understands both a company’s legacy in-house code and SAP’s process logic—and only by combining the two is it possible to distill the in-house code down to the business logic that truly sets the company apart and rebuild it within the modern target architecture. This applies throughout the entire lifecycle, from understanding to ongoing operations.

For board members, this issue ultimately boils down to a decision that has little to do with technology. The operation and further development of core systems represent one of the largest cost categories a company can influence on its own—and the only one where an investment simultaneously reduces costs, accelerates business, and lays the foundation for the company’s own AI. Even those who aren’t yet ready to modernize will benefit from the same platform in day-to-day operations: with every ticket, every outage, and every test. And every IT department can provide the four key metrics used to measure the success of this investment as early as tomorrow.

This brings us back to the executive board from that sleepless night. He is responsible for the investment in question—not his IT department, not his consultants. What has changed for him is the return he can expect from this investment: better results for the same money, less risk, and a company that adapts its systems to the market faster than the competition. At the next steering committee meeting, he can request the four key metrics. For the first time in three years, the response won’t be yet another postponement—but a decision he makes himself.

Why modernizing SAP systems and building an in-house AI platform represent the same investment today.

[45431,45432,5
45433,44086,44617,45434,45436,44225,44579,45435,25047,44125,43612,44888
44443
post-167323","post","type-post","status-publish","format-standard","has-post-thumbnail","hentry","category-manager-magazin-2026","category-coverstory-26-mm","category-it-management","tag-agentische-ki","tag-clean-core","tag-cleanfield","tag-geschaeftsprozessautomatisierung","tag-it-kostenoptimierung","tag-ki-agenten","tag-nova-intelligence","tag-return-on-investment-roi","tag-sap-s-4hana","tag-sap-migration","tag-sap-modernisierung","tag-sap-transformation-2","pmpro-has-access
],"featured_image_urls_v2":
https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence.jpg",1000,450,false
https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-150x150.jpg",150,150,true
https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-400x180.jpg",400,180,true
https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-768x346.jpg",768,346,true
https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence.jpg",1000,450,false],"image-100":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-100x45.jpg",100,45,true],"image-480":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-480x216.jpg",480,216,true],"image-640":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-640x288.jpg",640,288,true],"image-720":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-720x324.jpg",720,324,true],"image-960":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-960x432.jpg",960,432,true],"image-1168":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence.jpg",1000,450,false],"image-1440":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence.jpg",1000,450,false],"image-1920":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence.jpg",1000,450,false],"1536x1536":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence.jpg",1000,450,false],"2048x2048":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence.jpg",1000,450,false
https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-18x8.jpg",18,8,true],"bricks_large_16x9":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence.jpg",1000,450,false
https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence.jpg",1000,450,false
https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence.jpg",1000,450,false
https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-600x270.jpg",600,270,true
https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-600x450.jpg",600,450,true],"profile_24":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-24x24.jpg",24,24,true],"profile_48":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-48x48.jpg",48,48,true],"profile_96":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-96x96.jpg",96,96,true],"profile_150":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-150x150.jpg",150,150,true],"profile_300":["https://e3mag.com/wp-content/uploads/2026/10/2611_mm_cs_nova_intelligence-300x300.jpg",300,300,true]},"post_excerpt_stackable_v2":"
Warum die Modernisierung der SAP-Systeme und der Aufbau der eigenen KI-Plattform heute dieselbe Investition sind.

","category_list_v2":"Manager Magazin 2026, Coverstory 26 -
